Senior Team Evaluation: The Insight That Can Transform Performance and Engagement

Senior teams shape strategy, culture and the pace at which decisions become results. Yet when performance slips, the visible symptoms such as slow execution, difficult meetings or disengagement, are rarely the whole problem. A structured senior team evaluation provides the objective evidence leaders need to understand what is really happening and focus effort where it will make the greatest difference.

That matters because leadership effectiveness and employee experience are closely connected. Gallup’s 2025 workplace research found that managers account for at least 70% of the variance in employee engagement across business units. Gallup also reported that only 20% of employees worldwide were engaged at work, while low engagement cost the global economy an estimated US$8.8 trillion, or 9% of global GDP. The quality of leadership is therefore not simply a “people issue”; it is a material business issue.

The UK's engagement figure in 2025 was a dismal 10%, a key reason for our low productivity per worker.

Why senior teams can struggle to diagnose themselves

Most senior teams contain capable, committed people. Problems arise when the system around them becomes unclear or inconsistent: priorities compete, roles overlap, decisions are revisited, accountability is uneven, meetings consume time without producing action, or challenge becomes either too cautious or too personal.

These patterns are difficult to assess from inside the team. Individuals hold different pieces of the picture, hierarchy can limit candour, and the team may describe the issue as “communication” when its real cause is unclear decision rights, avoidance of challenge or weak follow-through.

An independent, confidential evaluation creates space for honest perspectives to emerge. It replaces assumption with evidence and distinguishes isolated frustrations from recurring patterns. Just as importantly, it identifies strengths to preserve, not only weaknesses to correct.

What should a senior team evaluation examine?

A useful evaluation looks beyond personality and considers how the team operates as a leadership system. Aspire Management Consultancy’s Senior Team Health Check examines ten connected areas:

  • Strategic alignment and priorities

  • Roles and responsibilities

  • Decision-making

  • Accountability

  • Communication and relationships

  • Trust and constructive challenge

  • Meetings

  • Leadership behaviours

  • Execution and follow-through

  • Working relationships

Together, these reveal where friction is affecting both organisational performance and personal engagement. For example, unclear priorities can spread resources too thinly; blurred accountability can create frustration and delay; and low trust can suppress the constructive disagreement required for better decisions.

Google’s Project Aristotle similarly found that psychological safety (feeling able to take interpersonal risks) was the most important dynamic distinguishing effective teams. For senior teams, this does not mean avoiding tension. It means creating the conditions for rigorous challenge without blame, followed by clear commitment and action.

How insight becomes measurable change

The value of an evaluation lies in what happens next. Aspire’s typical three-to-five-week programme begins with an MD or CEO briefing, followed by confidential individual interviews with senior team members. Themes, strengths, risks and differences in perception are analysed before a facilitated team review and final MD or CEO debrief.

The resulting report provides a clear diagnosis, priority development areas, risks if nothing changes, recommended interventions and a practical 90-day action plan. This sequence is important: understand the problem before trying to fix it.

Where behaviour and relationships are central, the Health Check Plus can add an appropriate online assessment such as SDI, DiSC, 6 Types of Working Genius, Ideal Team Player, Belbin Team Roles or Five Behaviours. These are not used to put people into boxes. They provide evidence and a shared language for useful conversations.

An optional Senior Team Meeting MOT adds another valuable perspective by observing participation, listening, challenge, accountability, decision-making, meeting discipline and follow-through in a real meeting. This can expose the gap between how a team believes it works and what happens in practice.

Business outcomes and personal engagement reinforce each other

When a team aligns around fewer priorities, clarifies authority and follows through consistently, execution improves, decisions accelerate, duplication falls and meetings become more productive. At the same time, senior leaders experience greater role clarity, stronger working relationships and more confidence that difficult issues can be raised and resolved constructively.

The benefits can then cascade. Research published by Gallup shows that highly engaged business units achieve 23% higher profitability than those with low engagement. While a health check alone cannot guarantee a financial result, it can address leadership conditions that influence engagement, discretionary effort and delivery throughout the organisation.

The greatest gains rarely come from a long list of initiatives: They come from identifying the few changes with the highest leverage (perhaps clearer decision ownership, firmer meeting disciplines, explicit behavioural commitments or a shared process for resolving disagreement) and sustaining them until they become embedded.

Start with an objective view

If you know something is not working in your senior team but need clarity about what it is and what to do next, an independent evaluation can turn concern into focused action.
